Every other startup deck right now says "AI-powered." Most of them are lying.

Not maliciously. The founders genuinely believe it. They've wrapped a GPT-4 API call around an existing workflow and called it an AI company. And in 2025, that was enough to raise a seed round. In 2026, it's not.

The market has gotten more sophisticated faster than anyone expected. LPs are asking harder questions. Lead investors are doing more diligence on the actual AI layer. And the signal stack that worked 18 months ago, when anything with "AI" in the name got funded, has completely changed.

If you're doing angel investing or running a scout fund, you need a new framework. Here's mine.

Why the Old Signals Don't Work Anymore

In 2023 and early 2024, AI startup traction was easy to fake. A clever Product Hunt launch, a viral tweet about your AI demo, a few hundred GitHub stars from an enthusiastic show-off repo. Any of those could generate buzz that looked like traction.

That's changed. The noise floor has risen dramatically. There are now thousands of AI tools competing for the same developer attention, the same LinkedIn posts, the same Product Hunt front page. Visibility no longer means traction. Startup momentum and startup visibility are two different things, and in the AI category, the gap has never been wider.

The signal stack that works today is harder to fake and harder to find. Which, if you're willing to do the work, is exactly where the opportunity is.

The 2026 AI Startup Signal Stack

1. GitHub Depth, Not GitHub Stars

Stars are a lagging indicator. What matters is depth. GitHub stars can predict startup success, but only when you look past the vanity number and into the repository behavior.

What I actually look at:

  • Contributor count over time. A solo repo with 800 stars is a side project. A repo with 15 external contributors and a growing issue backlog is a product.
  • Issue resolution rate. If maintainers are responding to issues within 48 hours, that's a team that ships. If issues sit for 3 weeks, that's a warning sign regardless of star count.
  • Dependency adoption. Are other repositories importing this library? Check reverse dependencies on npm, PyPI, or Cargo. That's the signal that developers actually use it in production.

Tracking all of this manually across a portfolio of signals is brutal. Tools like Bright Data ([BRIGHTDATA_AFFILIATE_LINK]) let you pull structured GitHub data at scale, which is useful if you're running a systematic signal process rather than one-off lookups.

2. Real Usage Signals (Not Registered Users)

"We have 10,000 signups" is the laziest metric in startup decks. In the AI category it's especially meaningless because every developer signs up for everything once and then abandons 90% of it.

What you want to see instead:

  • Daily active users as a percentage of total signups. Below 5% and you're looking at a demo product. Above 20% and something real is happening.
  • API call volume trends. B2B AI tools often publish usage statistics or mention them in changelogs. A consistent upward curve in API calls is one of the cleanest revenue proxies available.
  • Paying customer retention for the cohort. Not total revenue. Ask specifically about month 3+ retention of paying customers. AI products often have a curiosity bump in the first 60 days. What matters is who's still paying at month 4.

3. Hacker News and Developer Community Signals

The developer community has gotten remarkably good at sniffing out AI wrappers. When a real AI-native product shows up on HN, the comments are different. There's technical debate. People are asking about the model architecture, not just the pricing page.

Getting onto the Hacker News front page is a real signal, but the comments matter more than the vote count. Look for:

  • Technical questions that imply people are seriously evaluating adoption
  • Comparisons to existing tools (means people are mapping it into their workflow)
  • Comments from people saying "I switched from X to this" (this is gold)

The "Show HN" format is particularly useful. When a founder posts "Show HN: I built X," the community response tells you more than the founder's own pitch ever could.

4. Organic Community Growth

Discord servers, Slack workspaces, and subreddits are harder to fake than Twitter followers. Reddit signals are consistently underrated in startup evaluation, partly because most investors don't spend time there.

For AI startups specifically, look at:

  • Is there a community where users help other users? That's product-market fit evidence.
  • Are users building things on top of the product? Unofficial integrations, community-built plugins, forum posts showing real use cases.
  • Is the founder active in the community or has the community outgrown them? Both can be fine, but the dynamic tells you a lot about stage.

5. Revenue Velocity, Not Revenue Size

For pre-revenue or early-revenue AI startups, I care much more about the shape of the revenue curve than the absolute number. A startup at $8k MRR growing 30% month-over-month is more interesting than one at $40k MRR that's been flat for 6 months.

The pre-revenue startup evaluation framework I use looks at velocity signals: pipeline conversion rate, time from signup to paid, and churn in the first 90 days. In the AI category, add one more: what happens to usage when the free trial ends? A sharp drop is a warning sign. A smooth continuation into paid suggests the product has become a real part of someone's workflow.

The Signals That Are Pure Noise in 2026

Quick list, because you'll see all of these in decks:

  • Press coverage. Getting into TechCrunch is a marketing effort, not a product signal.
  • AI benchmark performance. "Our model scores 94% on X benchmark" is meaningless unless you understand the benchmark and why it maps to commercial value.
  • Waitlist size. Anyone can buy a waitlist. Seriously.
  • Twitter/X follower count. The easiest thing to inflate in the AI category. Some of the most-followed AI accounts have zero actual products behind them.
  • "Used by teams at Google, Meta, and Stripe." Check whether those teams are paying or whether a single engineer is using a free tier.

Building Your Own Signal Stack

The investors who will find the best AI deals in 2026 are the ones with a systematic, repeatable process for surfacing these signals before a company raises its seed round.

That means setting up monitoring across GitHub, HN, Product Hunt, Reddit, and Discord. It means tracking founder activity over time, not just at the moment of a pitch. And it means having a workflow that lets you triage inbound and outbound signals without spending all day in a browser.

How you find breakout startups before they raise is increasingly about the quality of your signal infrastructure, not the quality of your network. Networks decay. Good processes compound.
